That’s completely normal: most business leaders are navigating this topic without a clear map, caught between shiny AI promises and scary compliance headlines.

Draw a clear line between:

  • AI as assistant:

    • drafts summaries,
    • suggests a follow-up email,
    • prepares a first draft of a contract or reply.

    Human validation is mandatory. This is the safest and most common use case for SMEs.

  • AI as decision-maker:

    • automatically rejects or selects candidates,
    • grants discounts without approval,
    • blocks invoices or payments.

    → Reserve this for very controlled processes, with clear rules and logging.

For most SMEs, it’s reasonable to assume AI should be an assistant, not the decision-maker, in 90% of use cases.

2.4. Question 4: what happens if something goes wrong?

Before launching an automation, ask yourself:

  • What is the worst realistic scenario?
  • Is it easily reversible?
  • Who monitors the system, and how often?

If an AI error could:

  • damage a key client relationship,
  • put an employee or patient at risk,
  • trigger a significant legal dispute,

…then you must add more safeguards (double checks, narrower scope, longer test phase).

You can’t be behind every employee’s shoulder. That’s why you need a few simple AI usage rules in your company.

3.1. A one-page AI usage policy

A useful AI policy fits on a single page and answers three questions:

  1. What is allowed
    Examples:

    • using AI to rephrase emails without sensitive data,
    • asking for marketing ideas with anonymised examples,
    • preparing summaries of non-confidential internal meetings.
  2. What is forbidden
    Examples:

    • pasting named client lists into public chatbots,
    • uploading strategic contracts into free tools,

  3. What needs prior approval
    Examples:

    • any HR-related AI project,

  • When transparency matters (e.g. sensitive external communication), mention that a text was “prepared with the help of an AI tool”.

4. Building compliance step by step

You don’t need perfection on day one. A progressive approach is far more realistic for SMEs.

4.1. Start with a quick inventory

In about an hour, you can:

  1. List the 5–10 AI or automation tools already in use (official or shadow IT).
  2. For each one, note:
    • who uses it,
    • what type of data it processes,
    • where data seems to be stored (if you know).
  3. Identify the 2–3 riskiest use cases to secure first.

4.2. Upgrade your existing tools

For those 2–3 use cases:

  • Move from free personal accounts to business accounts.
  • Review the terms of service and data location.
  • Limit the data you send (anonymise, aggregate where possible).

This upgrade alone often cuts your risk significantly.

4.3. Create a lightweight approval process

For every new AI or automation project:

  1. The project owner fills in a short form: business goal, data types, AI role (assistant vs decision-maker).
  2. You (or a designated lead) validate:
    • the tool choice,
    • the acceptable data level,
    • safeguards (human review, testing, impact tracking).
  3. The project starts on a limited scope for 2–4 weeks.

The aim is not bureaucracy. It’s to make visible what was previously done informally and blindly.


Practical section: checklist to automate safely

Here’s a simple checklist to use before any new AI or automation project in your SME.

A. Before choosing the tool

  1. Have I clearly defined the business problem I want to solve?
  2. Have I listed the types of data involved (customers, HR, finance, health, etc.)?
  3. Can I anonymise part of this data without losing business value?

B. Tool selection

  1. Does the tool offer a business plan with a proper contract?
  2. Do I know where data is hosted (ideally in the EU or with equivalent safeguards)?
  3. Can I opt out of my data being used to train public models?

C. Process design

  1. Is AI acting as an assistant (suggestions) or as a decision-maker (automatic actions)?
  2. Have I planned human validation for sensitive actions (HR, legal, finance, key accounts)?
  3. Have I defined who monitors the results and how often?

D. Roll-out

  1. Can I test the automation on a limited scope (e.g. one client segment, one document type)?
  2. Have I informed the affected teams about what the tool actually does, and what it doesn’t do?
  3. Do I have a fallback plan if the tool misbehaves (temporarily going back to manual work)?
